CPM Match: Translating Your Traditional Construction Schedule to a Location-Based Schedule

Given all that has been written about new projects being orchestrated with Location-Based Scheduling, how it stacks up to traditional CPM scheduling, and simple ways to transition from paper scheduling to 4D BIM scheduling, wouldn’t you like to see how your own schedules compare? The CPM Match is a new service offering from Vico. In just two to four weeks, we translate your activity-based CPM schedule into a Location-Based schedule, complete with the easy-to-read Flowline view for successfully orchestrating trades. We also provide a fully-optimized schedule alternative so you can compare and contrast the two approaches. We also include Optimization Workshops for your team to review the basic tenets of Location-Based Scheduling. During this workshop, your team will apply various optimization techniques to further refine the two schedule options.

Our goal is to illustrate how we can reach your completion date with fewer resources and less project risk. How does it work?

CPM Match Workflow

Step 1: Share existing CPM schedule and project models. In order to start work calculating the quantities by location, we will need the models from the project. If there aren’t any models available, we can develop them from the drawing sets. Or if some models exist, we can check them for quality and grade them for applicability for construction scheduling with our Quality Assurance and Refinement service. We will use the models to properly determine the Location-Breakdown Structure and Location Systems so we can derive the quantities per location.

Step 2: Past performance data from your subcontractors. If this is something you don’t have readily available, we can use our knowledgebase of productivity rates we’ve pulled together from over 400 Virtual Construction projects around the world.

Step 3: Durations. With quantities per location and productivity rates in hand, we can calculate task durations. Based on your CPM Schedule end date, we’ll determine the number of resources required to achieve the planned schedule and analyze the flow, balance, production of those resources within each construction phase. We will also produce a version of the schedule with optimized resource flow and balance, aligned to the major phase milestones, to review with the team during an Optimization Workshop.

Step 4: Collaborative Schedule Optimization Workshop. With the new findings in hand, we walk your team (Planners, Superintendents, PEs, BIM Managers, etc.) through the tenets of Location-Based Scheduling: namely, that subcontractors work at optimum productivity with optimum safety and craftsmanship if their location is free of unnecessary materials and other crews. In order to illustrate these principles, we walk through several optimization techniques and their budget/time consequences on the project.

During the second half of the workshop, we look specifically at the CPM Match Schedule and the Optimized Alternative. As a team, we investigate the durations and logic, as well as compare the resource continuity, resource levels, production rates, and sequence.

We finish up the workshop by applying different optimization techniques to further refine the schedule and see the implications to budget and timeline.

Step 5: Your Team Reviews the Findings. We deliver a list of improvement suggestions and allow your team to determine the best course to follow. You can choose to implement the suggestions in your CPM schedule or decide to move forward with the Vico Schedule and learn production control best practices to manage to the schedule on-site.

Step 6: Optional Production Control Workshop. Should you elect to move forward with the location-based Vico Schedule, we will conduct another workshop with your team to review Production Control basics. Perhaps you already do many of these practices such as reporting work put in place on a weekly basis and supplementing it with actual crew sizes and actual quantities. Together we will see how these numbers are calculated into the Forecast Schedule and indicate where a problem might arise. We can then apply more optimization techniques to eliminate the problem before it ever rears its head.

Step 6: Optional Peer Review Production Control. Now that your team has the new location-based scheduling skills to manage the project on-site, we take a back seat simply provide coaching when necessary. Every week we will help your team incorporate the site walk statistics into your forecast schedule, make any adjustments, share any insights with the subs with schedule simulations, and organize Owner reports and deliverables.

At the end of the CPM Match engagement, you will find that:

A. coordinating the subs according to pace of production is actually easier than
managing to start date;

B. weekly site walks and properly recording work put-in-place, actual crew size, and
actual quantities prevents problems from escalating;

C. communicating tasks per location is easier with visual simulations;

D. location-based scheduling is more precise in both the planning and production
control phases;

E. you are ready to fly solo on your next project!
